Starting IT-projects
Our pre-analyses are always the right tool to start a project, considerate of the wishes of all involved parties. They
provide a clear perspective on for example the feasibility in terms of software and who or what may be needed.
This results in analyses addressing amongst other things the cost, time line, possible apps, integration of existing
systems, security, server related advice (data leaks, etc.), GDPR, NON-PII, AVG, etc.
Our analyses along with the clear reporting also give a self-explanatory view about knowledge and know-how
companies should acquire to meet the prerequisites for completing the project in the event of an actual tender or
procurement process. Professional guidance (supervision) and correctly drawn independent documentation are
essential factors for any successful IT project.

Stagnant Projects
Exact and specific reasons are commonly hard for parties to point out. This may lead to frustration and a multitude of
problems, for example in reporting (within your own organisation), higher non-budgeted cost, severe hold ups and a
variety of other problems.
As an independent party, we are always bound by a strict mutual NDA. As a result of this we can work for you in
confidence and prepare all necessary analyses and thereby offer solutions to further the current project, to shorten it,
save financially and still bring to successful completion within the set limits.

Road Map

R1. THE SOFTWARE START-UP

Whether it be apps, integration cq. connecting legacy systems or the development of a new system, for all new
software, the correct starting point should be : a thorough and independent analysis of the feasibility and various
possibilities alongside collection of all wishes and demands.
It all starts by interviewing all parties and involves amongst other things translating the wishes of everyday users into
technical possibilities and the implementation of the ideas and expectations of all other involved and all stakeholders.
Our analyses and the accompanying reporting become an instrument of great importance because of this and a partial
guidebook for the entire project. Because they offer a clear view and numerous advises and solutions with regards to
amongst other things the procedure(s) to follow, the variety of necessary documentation, infrastructure, the GDPR,
NON-PII, AVG compliance, the data protection and the server prerequisites, as well as where indicative cost and points
of interest may be found. The reports of the analyses will offer guidance, be a lead-way and save much time and money.

R2. COST AND TIME FRAME

The costs must be divided into a number of categories, to provide a uniform image of where which cost lie, which is of
great importance, as this often falls to the person responsible and his duty of control.
Our analyses and reporting provide you with a clarity concerning this and with the knowledge necessary for amongst
other things the follow-up path, how to divide into phases, budgeting, locating the cost, determine an approximation of
the cost in time and money for the complete project. If so requested, this can be combined into a report specifying
which companies fit the profile and which knowledge they must possess (RFI/RFP). As you will certainly understand we
can only start drafting a comparative report after these companies have been identified. The skills, cost, time and
specifications which become clear from the RFP-respons can at that point be analysed and compared.
    Analyses of cost and time frame yield this information :
  1. specification and financial feasibility vs. the budget;
  2. insight into the time frame of the project;
  3. preliminary road map and possible division into phases and cost (MVP);
  4. first milestones for the contractor during the project;
  5. first steps towards the RFI/RFP, with regards to tender or procurement process.

R3. DOCUMENTATION

Following our previous analyses and reports, Guards IT can offer further guidance to your organisation by drafting and
subsequently checking : any necessary documentation (SRS, DDS etc.), reports concerning the own organisation, the
tender and contracting (RFI/RFP) and all (legal) requirements.
The RFI is written and sent to allow different companies to offer their view on the project, and wether they are
interested and skilled to complete the project.
After this, the RFP containing detailed information is sent to the qualifying companies with which they can compose a
complete offer. Following these offers an analysis can be made of which companies if any can be partnered with.
The company (companies) to qualify after scrutiny will then be asked to develop the SRS (Software Requirement Specification) together with client. Apart from the technical aspect, all requirements, methods and milestones of the project are identified. A correct SRS will provide a clear guide to keep the project under control and progressing successfully.
After the completion of the SRS and mutual agreement, the selected company will be asked to provide an IEEE-proof
and detailed Technical Synopsis and DDS.
Specifying : server, technical, data protection, hardware, methods, languages, time frame, implementation, AVG,
Non-Pii and safety, etc.
To avoid any problems, this will all need to be tested in detail and independently to verify if all set demands of the
project, legal prequisites, etc. are met.

R4. GUIDANCE

Because of the human and software aspects, neither of which are exact science, leadership in this type of projects
demands much experience and technical mastery. Through our knowledge and experience in these fields and with
complex projects we are frequently asked to take on the guidance and ensure that these projects are completed successfully without any problems worth mentioning.
From this perspective we can quickly and easily interfere and provide solutions. Because we operate within the set
framework any cost and time overrun will stay within limits and through that, the client will retain a solid control.
In the event that we carry the guidance, we will also provide the milestone reporting concerning the key performance
indicators of the SRS and the progress.
This reporting offers the benefit that one the one hand effective adjustments can be made on time, on the other hand that the client can communicate within his organisation adequately concerning the status of the project and its progress.

S1. THE ANALYSIS

Necessary for example in case of an excessive over run of the budget and/or the time frame, skewed working
relations, data leaks, broken agreements, misunderstanding or whenever the client loses his confidence in the project
and seeks a solution for this.
We are frequently contracted to provide the analysis of the problems regarding the project to allow for all bottlenecks
to be visible and through this offer solutions to give the project the nudge it needs. Through effective research and
in-depth interviews the problem analysis makes clear where and how these bottlenecks and the exact problems occur
and where they come from.
For example on a communication, company and/or software level. With our reports we also provide the client with all
possible solutions and tools.
In this way he can make well thought out decisions on how any possible solutions should be carried out cq. integrated
to continue the project correctly and to completion within set limits.

S2. SOLUTIONS

MEDIATION

Our analysis/reporting will clearly show where the main points of interest are, in the event that for example problems
have occurred due to (mis-)communication, unclear agreements, a difference of opinion concerning (e.g.) the path
to follow.
Correct mediation is the way forward with regards to continuing the project and clear agreements/contracts with
improved communication and new limitations.
As a result of the analyses, possible financial points of interest will become clear, by progressing the project these will
partially be resolved.
The reports will also bring forward a diversity of other advices, for example concerning the correct path and check
points. Because of an early warning and correct intervention any problems can be solved within the agreed
boundaries and severe delays will be a thing of the past.

SOFTWARE DRIVEN SOLUTIONS

Another common issue is that the producing party has come to a standstill with regards to the software, or
approached the project incorrectly (which is not necessarily directly obvious to the client).
This may have different causes : incorrect estimations, not respecting the set checkpoints (or the wrong check
points), server related issues, not having the correct and adequate knowledge in house, an incorrectly set SRS which
has not been correctly mutually agreed, leading to the probably incorrect handling of the DDS and Technical Synopsis.
In case of these last three points, the cause of the issues is commonly that this has not been met with correct
independent documentation-control (see Starting IT projects).
In the event that the above is the case, this will become clear in our analysis reporting, in which we shall also provide
an advice concerning all possible scenarios, their adaptations and software based solutions.
As a result the project can be advanced and will run smoothly within the set boundaries and agreements.

S3. GUIDANCE

In the process of our analyses/reporting we have cooperated closely with both parties and the project has been
cleared for advancing. For these reasons the client often prefers us to remain part of the project, as a result of which
he will retain his overview and in our involvement a tool to intervene. With this comes our periodic clear reporting.
Because of this methodology and way of keeping control, any problems will soon become obvious, allowing for the
correcting actions and solutions to be inserted in the process.
This method of guidance makes keeping control and fulfilling the project easier.
